Also look for workarounds. A workaround can keep service moving, but it often signals that the official process is broken. When employees write notes on tickets, memorize unavailable items, or create their own prep labels, they are telling you where the system needs attention.
Map the kitchen from prep to handoff
After observation, document the workflow in plain language. A useful map does not need to be complicated. It should show who owns each step, what information or product they need, where handoffs occur, and what triggers the next action.
For example, a pickup order may move from online ordering to the POS, then to a printer or kitchen display, then to grill, fry, assembly, expo, packaging, and the pickup shelf. At each handoff, ask whether the order can be misunderstood, delayed, duplicated, or missed. If the answer is yes, record the exact condition that causes the issue.
